From prototype to agent product without losing the thread

How to turn a promising agent demo into a durable product architecture with better constraints, orchestration, and review loops.

Most agent prototypes prove only one thing: that a narrow happy path can be impressive for a few minutes.

Turn magic into systems

Shipping a real product requires a different mindset. The challenge is no longer prompting alone. It becomes orchestration, failure visibility, retry boundaries, and user confidence.

I like to separate the system into three layers. The first layer handles user intent and interaction. The second layer manages tool execution and workflow state. The third layer records what happened so humans can review or intervene.

Once those layers are explicit, the product becomes easier to evolve. You can improve prompts without rewriting the interaction model, and you can add tools without erasing accountability.
